Paper-Based Training Stalling Workforce Mastery and Efficiency

Lion’s manufacturing division had spent over a decade refining its optimisation processes, but progress had plateaued. Operators lacked deep expertise in specific equipment, paper-based assessment workflows were creating inefficiency and lost evidence, and existing systems couldn’t support the competency-based approach needed to move forward. The business needed a digital solution that worked for frontline workers and delivered the rigour their mastery framework demanded.

Lack of workforce mastery. Operators were trained broadly across many machines for flexibility, but without deep expertise in specific equipment, consistent performance and meaningful optimisation remained out of reach.
Inefficient, paper-based assessment processes. Training relied on spreadsheets, Word documents and manual learner plans, leading to weak evidence, lost paperwork, excessive admin time and difficulty completing assessments during shifts.
Low learning in the flow of work. Pulling operators off the production line for training was increasingly difficult, and development opportunities felt pushed rather than embedded in day-to-day work.
Digital adoption concerns. A diverse workforce with varying levels of digital confidence meant any new platform risked low uptake, particularly in an environment where paper remained the comfortable default.
System limitations of Success Factors. The existing platform supported online learning but lacked the competency assessment and evidence-gathering capabilities required to deliver a mastery-based framework.

Digital Mastery Framework Embedded on the Production Floor

Lion implemented Cloud Assess to replace paper-based workflows with a structured, digital assessment model aligned to a five-level mastery framework. The platform enabled frontline operators to complete training and capture evidence without leaving the production floor, while integrating seamlessly with Success Factors to avoid disrupting the broader HR technology stack. A carefully staged rollout with site champions and targeted change management drove confident adoption across a diverse workforce.

Mastery framework aligned to qualifications. A five-level progression structure mapped to AQF qualifications gave employees clear development pathways and recognised credentials while driving operational performance.
Digital assessment with rich evidence capture. Structured assessments, photo and video uploads, standardised workflows and automated notifications replaced spreadsheets and Word documents, strengthening evidence quality and visibility of progress.
Learning in the flow of work. Operators complete training and submit evidence directly on the production floor, with video capture reducing the need for assessors to be physically present for every task.
Gradual, targeted rollout and change management. A single-site pilot, nominated champions, face-to-face training and internal communications drove adoption, with early adopter sites becoming advocates for the broader rollout.
Seamless integration with Success Factors. Cloud Assess bolted on as the assessment and evidence layer, feeding competency records back into Success Factors as the source of truth without modifying the existing SAP system.

Within months of implementation, Lion saw a significant uplift in assessment quality and operator engagement, eliminated the chronic issue of lost paperwork, and gave leaders real-time visibility of workforce progress. The platform also sparked a cultural shift toward mastery across sites, with strong digital adoption even among previously resistant staff, and has laid the foundation for a broader rollout across the organisation.
